The diagnosis

What we found in the audit

The brand wasn’t failing because of their product. They were failing because their ad account was set up to fail. Every rupee spent was being wasted on broken foundations.

Tracking was broken — completely

No conversion data was flowing to Google. The algorithm was optimising for nothing because it could see nothing. Every click, every purchase — invisible. Google was spending blind.

Tag Manager and GA4 not properly configured

Tags were either firing incorrectly or not at all. GA4 had no purchase events linked. The entire measurement stack was unreliable — meaning 4 months of data was essentially useless.

With a brand that had never hit 1x ROAS, promising 4x would have been dishonest. We set the Month 1 goal at break-even — 1x ROAS. Structured campaigns with the right bid strategies, the right signals, and realistic targets the algorithm could actually achieve.
